Scaling New-Hire Training From Role-Play to Real-Time Performance Data

INDUSTRY
Business Process Outsourcing
CHALLENGE
The organization struggled to provide consistent, realistic practice at scale, measure learner readiness before production, and identify coaching opportunities early in new-hire training.
RESULTS
SymTrain was deployed across two client programs, driving measurable gains in learner readiness and confidence, as well as live operational KPIs, within the first two weeks of training.

A global business process outsourcing (BPO) provider offering call center and business-support services partnered with SymTrain to modernize its new-hire training. Founded in 2008 and built on a nearshore, US-managed account model that adapts to each client’s business rather than a standardized approach, the BPO has grown around human-centered customer experience and omnichannel digital transformation.
The Challenge
The BPO faced challenges that were looking to improve by implementing SymTrain:
- Scaling Realistic Practice: Instructor-led role-play did not provide realistic, scalable customer-interaction practice across multiple lines of business and cohorts.
- Measuring Readiness: The team lacked a consistent way to measure learners’ readiness for production before they took live customer interactions.
- Spotting Coaching Moments: Knowledge gaps typically surfaced after learners reached production instead of onboarding, limiting how early trainers could intervene.
The Solution
The BPO restructured their onboarding process for several client programs using simulations from SymTrain. For one program involving a warranty and protection-plan client, the team developed a library of 25 sales simulations that covered various scenarios, difficulty levels, and types of customer interactions. These simulations were then implemented across the five most recent onboarding classes.
For a second program catering to a residential field-services client, SymTrain introduced structured practice and assessment paths. This provided trainers with detailed visibility into performance metrics, including technical scores and behavioral indicators such as confidence, concentration, and energy. This approach enabled targeted, data-driven coaching earlier in the training process than before.
The Results
Program A: Warranty & Protection-Plan Client
| Metric | Outcome |
| Overall Score | 87.7% |
| Sym Accuracy Score | 82.2% |
| Keyword Score | 90.1% |
| Click Score | 92.6% |
In addition, classroom quiz performance improved by 2 points versus onboarding classes before SymTrain, and the average In-Warranty (IW) conversion rate increased by 2 points beginning with Wave 13, compared to prior waves.
Program B: Residential Field-Services Client Wave 35 (Pre-SymTrain) vs Wave 36 (With SymTrain)
| Metric | Baseline (Wave 35) | Current (Wave 36) | Improvement |
| Special Ops QA | 88.3% | 95.2% | +6.5 pts |
| Special Ops SPH | 25.0% | 47.5% | +22.5 pts |
| Digital STL | 258 | 370 | +112 |
| Special Ops DPH | 25 | 36.2 | +11.2 |
Program B: Learner Development (Week 1 to Week 2)
- Overall Score: +13.18 pts
- Sym Accuracy: +18.30 pts
- Keyword Performance: +17.90 pts
- Confidence: +13.43 pts
- Energy: +16.60 pts
- 8 learners scored 85% or higher, and targeted coaching was provided to the rest of the cohort.
Takeaways
Replacing instructor-led role-play with SymTrain’s AI-powered simulations gave the BPO a consistent, measurable way to prepare new hires before production. Learners in both programs showed strong readiness scores and rapid week-over-week gains. The partnership has since expanded beyond the initial rollout into a broader enablement relationship, with plans to extend Dynamic Sym adoption and simulation coverage to additional programs and lines of business.
